Abstract

Título: Aplicación del Lean Manufacturing a la dirección de Taller Bruc-Car Autor: Xavier González Moreno Cotutores: Dr. Jordi Surinyac Albareda Palabras clave: Lean Manufacturing, Plan de mejora, VSM Este trabajo de final de grado muestra la aplicación de las herramientas Lean Manufacturing a la empresa Taller Bruc Car, un taller de reparación de vehículos, tanto de chapa, pintura y mecánica. Este proyecto surge por la posibilidad de realizar un plan de mejora para la empresa, ya que es una empresa familiar, poder aplicar los conocimientos adquiridos y poder beneficiarse de ello. Puesto que muchas herramientas están destinadas al sector industrial, donde las operaciones de trabajo son cadenas de producción, previamente se hace un análisis de las herramientas Lean Manufacturing de esta manera tener el suficiente conocimiento para saber qué herramientas nos pueden ser útiles para aplicar nuestra empresa. Posteriormente, se ha hecho un estudio de empresa, extrayendo una serie de datos de para estudiar qué departamentos se pueden mejorar. En este caso se han implementado las herramientas Lean convenientes, la aplicación de la filosofía 5S, Poka Yoke, Just in Time, TPM (Total Productive Maintenance) y finalmente se ha elaborado un VSM (mapa de flujo de valores) este diagrama se adaptado a una forma híbrida, incluyendo un diagrama de procesos, este método para operaciones que no son en cadena, es más fácil de entender, visualizar y poder encontrar los desperdicios y puntos a mejorar. Con este proyecto se han propuesto muchas mejoras para la empresa, nuevo plan de control de vehículos, distintivo en las OR de un vehículo de retorno, ficha de control de calidad para los trabajadores, reestructuración del taller, nueva figura encargada del material de recambio y distribución del trabajo, etiquetar todas las zonas de herramientas, hoja de registro herramientas comunes, se implementa una nueva forma de pago online, nuevas jaulas para el almacenaje del material sustituido y finalmente un VSM futuro donde engloba todos los procesos mejorados.

This project arises from the possibility of making an improvement plan for the company, as it is a family business, to be able to apply the knowledge acquired and benefit from it. Since many tools are intended for the industrial sector, where the work operations are production lines, an analysis of the Lean Manufacturing tools was carried out beforehand to have enough knowledge to know which tools can be useful to apply in our company. Subsequently, a company study was carried out, extracting a series of data from the company to study which departments can be improved. In this case we have implemented the appropriate Lean tools, the application of the 5S philosophy, Poka-Yoke, Just in Time, TPM (Total Productive Maintenance) and finally we have developed a VSM (value flow map) this diagram is adapted to a hybrid form, including a process diagram, this method for operations that are not in chain, it is easier to understand, visualize and to find the waste and points to improve. With this project, many improvements have been proposed for the company, a new vehicle control plan, a distinctive RO of a return vehicle, a quality control sheet for the workers, restructuring of the workshop, a new figure in charge of spare parts and work distribution, labelling all tool areas, a common tool record sheet, a new online payment method, new cages for the storage of replaced material and finally a future VSM where all the improved processes are included.
